You guys are doing this all wrong damage assigned to shots is meh, we do it another way, usually we play this way for the last game of the night on a weekend.
We play it so you can take shots to gain an advantage over others. For example:
Take 1 shot: Gain 5 life (no one in our group plays life-gain win cons).
Take 2 shots: Draw a card
Take 3 shots: Exile target permanent or spell. This has split-second.
This changes the whole dynamic of the game, from what you all have suggested.
What usually happens is people don't die due to damage, they get so drunk from trying to one-up each other they end up saying "**** MTG, this game is stupid I'm going to pass out". A lot of funny situations happen involving judging how much more you can drink. For example, this is a typical statement: "Okay, you've already taken 4 shots this hour, and are at 10. I'm swinging at you for 22 damage. Take 3 shots or you lose." Then the guy gets all cocky and says "psh I can drink 3 more shots". Repeat a few more times and usually everyone 'loses' (leaves) due to massive alcohol ingestion, not loss of life. It's an absolute blast.
We had one guy who won because he threw up all the alcohol he drank accidentally, so he was almost completely sober again. So he could grind us all out by drawing extra cards.
I like this way the best. It's very creative and requires tactical decisions to be made while drinking. Always a good thing.

You pull shenanigans (MLD, Extra turns, Time stop, Warp world, etc.): everybody drinks but you.
You board wipe: everyone drinks.
Kill somebody: everyone drinks.
Kill somebody without having cast your general: 2 drinks for you.
Say "doom blade" (that's what my playgroup says when they want something dead): drink.
Touch somebody else's card: Both players involved take a drink.
Attack more than one player at once: All players involved drink.
Tap a creature that's not attacking: drink.
Spot removal on a general: both players involved drink.
Complain about hate or unprovoked targeting: the accused drinks
These seem completely reasonable.
These seem like they could easily result in a trip to the ER.
